It is valued in Japan as a sign of closeness, and it is also blamed for a great deal of miscommunication, because nothing was actually said.

以心伝心は「心を以て心に伝える」という四字熟語で、説明なしに通じ合うことを指します。長い付き合いの友人、夫婦、師匠と弟子のあいだで。日本では親しさの証として尊ばれますが、同時に多くの行き違いの原因ともされます。実際には何も言っていないからです。

Ishin denshin is a four-character phrase meaning, literally, transmitting by heart to heart. It describes the situation where two people understand each other without needing to explain. A married couple who have been together forty years. A craftsman and his apprentice, where the apprentice is expected to learn by watching rather than by being told.

Japanese culture treats this as an ideal, a sign of real closeness, and it connects directly to the idea of reading the air. The phrase came into Japanese from Zen Buddhism, where it described how understanding passes from teacher to student outside of words and scriptures.

That origin is worth knowing, because it tells you the concept was never about ordinary conversation. The problem is that it gets applied to ordinary conversation. Plenty of failures in Japanese workplaces come from someone assuming they had been understood when nothing had been said, and younger workers are much more willing now to ask people to just say the thing.

From Zen Buddhism, describing transmission of understanding from master to disciple outside words and texts. It entered general Japanese from there and lost the religious framing.

Reading the air is one-directional: you sense what a group expects. Ishin denshin is mutual: both people understand each other. One is a skill; the other is a relationship.

空気を読むは一方向で、集団の期待を察することです。以心伝心は相互で、互いに分かり合っています。片方は能力、もう片方は関係です。

FACTIt is an ideal, not a reliable mechanism. Japanese workplaces produce plenty of miscommunication from assuming it, which is why explicit reporting rules like horenso exist.

これは理想であって確実な仕組みではありません。日本の職場でも、そう思い込んだことによる行き違いは頻繁に起きます。報連相のような明示的な決まりがあるのは、そのためです。

豆知識

以心伝心は禅宗の語で、教えが経典や言葉ではなく師から弟子へ直に伝わることを説く「不立文字(ふりゅうもんじ)」「教外別伝」と対になる概念。中国の禅籍に見える語が日本に入った。ビジネスの文脈では、暗黙の了解に頼る組織文化の弱点として批判的に扱われることが多く、報連相や稟議といった明示的な仕組みは、その裏返しとも言える。文化人類学では、言葉に依存する度合いが低い文化を「高文脈文化(high-context culture)」と呼び、日本はその典型として挙げられる。エドワード・ホールが1976年に提唱した枠組みである。
